Human Variability Framework
Designing for the workforce that actually exists.
The Human Variability Framework is Caldera's proprietary approach to understanding how assumptions about people shape organizational performance. It examines where strategy, work, talent systems, leadership, technology, and governance rely on an imagined standard—and what changes when leaders design for variability instead.
Key Distinction
This is not an accommodation model or an inclusion initiative. It is an executive framework for organizational design.
Neurodivergence, disability, culture, experience, cognition, communication, learning, and changing human capacity are not separate exceptions; they are expressions of the variability every workforce contains.
Seven Connected Systems
Where assumptions about people live
The framework examines seven organizational systems that continually shape one another:
- Strategic Alignment
- Work and Organizational Design
- Talent Access and Mobility
- Capability and Learning
- Leadership and Management
- Technology and Human–AI Work
- Governance, Evidence, and Adaptation
The Diagnostic
See the system before prescribing the solution.
The Human Variability Organizational Diagnostic helps an executive team identify where assumptions, friction, contradictions, and governance gaps are shaping workforce outcomes. It creates a shared view of the system and a disciplined basis for deciding where change will matter most.
Illustrative diagnostic questions
- What assumptions about people are embedded in the way work is designed?
- Where does the organization create unnecessary cognitive, procedural, or access friction?
- Which policies, technologies, incentives, or leadership expectations contradict one another?
- Where is the organization treating a system outcome as an individual deficit?
- Which intervention would create the greatest improvement across multiple workforce systems?
